Impact Measurement

Measure what changes in the work.

For invoice generation, measure time to a correct approved invoice and the exceptions people resolve. For website testing, examine verified defects, missed defects and review effort. Agree your own baseline and measures before comparing the changed work in use. Readiness evidence and measured business impact answer different questions.

Establish the baseline

Agree the workflow scope, current quality, throughput, effort and costs. Missing measurements remain questions to resolve, rather than invented starting values.

Define the measures

Choose measures for the outcome, human review work, agent behavior, exceptions and operating costs. Name the data sources, owners and review cadence.

Review observed impact

Compare operating evidence against the baseline and agreed criteria. Keep estimates, demonstrated capability and measured impact distinct.

Hypothetical calculation

How to estimate time freed

See how task effort, assumed time reductions and added review affect an estimate.

Illustrative inputs, not measured results

Assumed baseline

40 h

Human hours / week

Calculated remaining effort

32 h

Human hours / week

Potential capacity freed

8 h

Hours / week available for other work

Every number below is chosen to explain the calculation. This is not an estimate for Accountants and Auditors or any other job role.

  • Assume one person spends 40 hours a week on the work.
  • Assume tasks taking 20 of those hours change with AI. The other 20 hours stay unchanged.
  • Assume a 50% reduction in time on those changed tasks, freeing 10 hours before added review.
  • Allow 2 additional hours for checking outputs, resolving exceptions and rework.

20 h × 50% − 2 h = 8 h potentially freed. 40 h − 8 h = 32 h remaining.

A task labelled “automate” does not establish a time saving or remove human accountability.

For your own estimate, measure current task hours, test the proposed change and record review, exception and rework time. Confirm that quality and throughput hold before treating any capacity as available. Time freed is not automatically a cost saving or a reduction in headcount.

Workforce planning

Review task effort by role and person. Explore what the recovered capacity means for future hiring.

By department

Each department shows its FTE, its roles and the hours freed per week, and links into planning for that department.
